Luton DART — Rapid deployment of a flexible ticketing solution

Luton DART required an alternative ticketing solution that would allow customers to purchase DART-only tickets quickly and conveniently, both online and within stations, while transiting through the network. The solution needed to reduce friction, minimise dwell time, and support a wide range of customer types.

Challenge

The project was delivered under extreme time pressure. There was a three-month window from inception to launch, aligned to the opening of the DART service. The system had to be simple, reliable, and scalable, while remaining flexible enough to accommodate evolving requirements.

Approach

Given the tight timeframe, an initial lightweight approach was selected:

  • A basic transactional website providing essential information only.

  • QR cards and mobile signage incorporating QR codes, positioned strategically at both ends of the DART to enable fast-track booking.

  • Minimal data capture to support a three-step (three-click) purchase journey, reducing unnecessary station dwell time.

The Travelflex Ticketing platform was configured and adapted to meet the specific operational and customer requirements of DART.

 

Additional requirements

Prior to launch, a significant new requirement was introduced: the design and management of a comprehensive concessions scheme under Travelflex Concessions. This included:

  • Discounted ticket access for local residents, older people, and disabled travellers.

  • Self-service sign-up with backend and eligibility validation.

  • Ongoing maintenance and management of the concessions programme.

The scheme was later extended to support airport workers, key airport organisations, and larger companies operating at the airport, enabling those organisations to manage access for their own staff.

Operations and support

The Travelflex Ticketing back office was configured to allow the DART customer service team to manage ticketing queries independently, including refund processing, reducing reliance on external support.

Evolution and growth

In 2025, the web component underwent a major redevelopment. This introduced a significantly richer information and service offering, which led to:

  • Increased customer uptake of the digital ticketing system.

  • Growth in overall ticket sales.

  • Substantial increases in participation in the concessions scheme.

The ticketing system was further extended to support airlines and local hotels, enabling them to order tickets on account for their customers through the Travelflex Corporate offering.

Search visibility and demand capture

SEO work began before the redeveloped site launched, including a full audit, keyword research, and a structural rebuild so the site was fit for purpose from day one. After the January 2025 launch, organic search performance improved sharply, with year-on-year organic traffic increasing by 458%, making search a major source of ticket demand.

Paid search coverage

Google Ads was introduced in early 2026 primarily to protect branded and high-intent searches, as third parties were actively advertising DART tickets. This became more important following Google’s 2025 search redesign, where ads closely resemble organic results and AI overviews often appear above them, reducing click-through for most sites. Paid search ensured continued visibility for official DART tickets at the point of purchase intent, alongside organic results.

Outcome

The project delivered a robust, flexible ticketing solution within an exceptionally short timeframe. It successfully supported the DART launch, adapted to expanding operational needs, and continues to scale as a core part of the DART customer experience.
